Applying to PhD Programs in the US: Where to Start
Key guidance from a recent advising session
It is June, which means ambitious students applying for Ph.D. positions in the US and elsewhere have started booking my calls. Here is a meeting distilliation from a recent session I had with a talented student applying to top tier US grad programs.

Program list
Size and tiers matter more than rankings
Aim for 12–15 programs you consider applying to at all (you don’t apply to all, but these are all the options, which change with time), and cap yourself at ~20 to keep costs and time manageable (application fees in US average around $80 each). In the end you’ll probably have time to properly write around 10 applications maximum.
A choice of only top-3 programs exposes you to enormous randomness in a process that has a lot of it.

For each shortlisted program, identify 2–3 potential PIs you might end up working with. Even with a system where your first year is rotating between them, it’s good to know in-depth what are you applying for.
Skim their recent papers — not everything, just the last 2–4. You need to understand the point of their current work: what problems they work on, what approaches they use, and why anyone would care (especially you).
Lab fit
The PI relationship can make or break your PhD
Prestige matters sometimes, but far less than mentorship quality and lab environment in my opinion. Do due diligence before you apply — not just before you accept an offer.

Talk to current members
But beware, they may be guarded due to power dynamics — you might have to read between the lines.
Talk to former lab members
Often more candid, but can be biased in either direction. Triangulate across multiple people rather than trusting one account.
Ask specific questions
Instead of “Is the PI good?”, ask about career development support, how conflicts are handled, and work-life norms.
A “knowledge gap” alone isn’t a research motivation
If you need to write a proposal for a research fellowship (eg. the NSF mentioned below): they fall flat when the only answer to “why this research?” is “because nobody’s studied it yet.” Before writing a word, map out three things on paper and give them honest weights:
The problem
What question feels genuinely important to you — and who would actually care if it got answered?
The work style
Data-heavy and computational, or mechanistic and experimental? What does a sustainable day-to-day look like for you? And why are you confident you would be able to get it done?
The “why” beneath
What’s the intrinsic driver — the thing that persists through frustration and failed experiments?
Note:
If you have an interdisciplinary background, it might feel hard to string together a coherent narrative.
The thread usually isn’t a field - it’s a type of question you keep coming back to, or a way of thinking that runs across your experiences. You don’t need to know every single technique you propose in your fellowship application. But you should care enough about the problem to think about it sufficiently to solve any problems that might come your way.
Practical milestones
A rough timeline for fall applications
Most US PhD programs have December 1 deadlines for fall entry. Work backwards from there:
Now → August
Finalize program list, research faculty, begin PI outreach to lab members. Draft your “weights” map.
September
Take the GRE if required by your programs (check each one — it’s optional at many, required at some). Schedule early to leave room for a retake.
October
NSF GRFP fellowship proposal deadline — apply if you’re eligible as an undergrad or first/second-year grad. It requires a proposal and personal narrative, but not a fully detailed methods section.
November → December 1
Submit applications. Don’t leave statements to the last week — give your referees plenty of time and yourself time to revise.
A PhD is a long commitment to a problem, a method, and a person.
In my opinion - get the problem right, get the fit right, and let the prestige take care of itself. The rest is logistics - and logistics are manageable.
